The 3 Layers of RTO Defense
Layer 1: Prevention (Before Shipping)
- WhatsApp COD verification — I auto-confirm every COD order over WhatsApp. No confirmation in 12 hours, I cancel it. Cuts fake orders by 25-40%.
- IVR call verification — I run this for orders above ₹1,000. Press 1 to confirm, 2 to cancel. 210x ROI at ₹1/call vs ₹210/RTO.
- Address scoring — I use AI-based risk scoring to flag risky pin codes and repeat offenders. GoKwik, Shiprocket offer this.
- RTO blacklist — I block COD outright for phone numbers or addresses with 2+ prior RTO.
- Minimum order for COD — I keep COD available above ₹500 only. Below that, it’s prepaid only.
Layer 2: Conversion — how I shift COD to Prepaid
- ₹50-100 prepaid discount — I tell customers, “Pay online and save ₹50”
- Free express for prepaid — I ship standard for COD, express for prepaid
- Partial COD — Customers pay ₹99-199 upfront, rest on delivery. I’ve seen this cut RTO 40-50%.
- COD surcharge — I charge a ₹30-50 handling fee on COD orders
- Loyalty points bonus — I give 2x points on prepaid orders
Layer 3: Recovery — what I do after a failed delivery
- NDR automation — I trigger WhatsApp + IVR to the customer after a failed attempt. Recovers 15-25% of would-be RTO.
- Reattempt with corrected info — The customer sends me an updated address or time over WhatsApp, and I reattempt
- Convert to prepaid post-failure — I send a payment link: “Your delivery failed. Pay online and we’ll reattempt express delivery tomorrow.”
