Shopify ships from Canada, but an India-ready store needs eight-ish India-specific pieces wired in.

Payments

Razorpay or Cashfree for domestic (2% + ₹2 per txn, full UPI / cards / EMI / NetBanking). Stripe or Razorpay International for cross-border. Never use external payment-button embeds — they break the Shopify checkout funnel.

Logistics

Shiprocket for multi-courier aggregation + pincode serviceability; Delhivery direct for better Tier-2/3 SLAs at scale. Always rate- shop both. Tracking webhooks wire into your WhatsApp / SMS app for proactive customer updates.

GST & compliance

RTO reduction

Shopify vs Shopify Plus — the honest framework

Shopify Plus starts around ₹1.6L/month (vs ₹12,500 for Advanced). Before you commit to that 12x jump, four tests:

  1. Revenue.Plus is sized for brands doing ₹5Cr+ annually. Below that, you're paying for headroom you won't use for 18 months.
  2. Checkout experiments. Plus unlocks Scripts (custom discount / shipping logic at checkout). If your conversion optimisation thesis needs checkout-level A/B tests, Plus pays back fast. If not, apps cover 95% of it.
  3. Multi-store / multi-currency. Plus handles up to 10 linked stores with shared inventory. Critical for international launches or sub-brand portfolios. Redundant for single-brand India-only plays.
  4. B2B at scale. Plus has a native B2B module with wholesale pricing tiers, net-payment-term support, and company-level ordering. If 30%+ of your revenue is B2B wholesale, Plus pays back.

Headless Shopify with Next.js — when it's actually worth it

Headless means your storefront is a custom Next.js (or similar) app that talks to Shopify's Storefront API for data, while checkout stays on Shopify's servers. You get full control over the front-end at the cost of 4–6 months of extra dev.

Three scenarios where it pays back:

  1. SEO-critical brands.Next.js with proper caching and Core Web Vitals optimisation consistently hits LCP under 1s. Shopify's theme layer rarely gets below 2.5s. For content-first brands (blog-heavy, editorial, guide- driven), the SEO uplift pays the dev cost back in 6–12 months.
  2. Multi-market brands.Serving India + UAE + UK with localised currency / language / shipping rules is painful on Shopify's theme layer. Headless lets you fork rendering per geo without maintaining three themes.
  3. Custom product experiences. Configurators, 3D viewers, AR try-on, quiz-driven recommendations — these are hard to build inside the Shopify theme framework. Headless treats them as first-class.

If none of the above apply, skip headless. A well-built Shopify theme on Advanced runs a ₹2Cr/year brand on infrastructure you can service with a two-person in-house team.

RTO reduction — the playbook that saves margin

Tier-2 and Tier-3 Indian D2C brands see 20–35% RTO (Return to Origin) on COD orders. At a 30% COD return rate, a brand doing ₹1Cr/month on COD is losing ~₹9L/month in reverse logistics and restocking costs before any margin calculation. A proper RTO playbook drops this to 8–15%:

  • OTP-confirm every COD orderwithin 5 minutes of placement. Unconfirmed orders auto-cancel after 2 hours. Kills the "forgot I ordered" return wave.

A mobile app pays back if and only if:

  • Your AOV is under ₹1,500, and
  • Your customers reorder within 90 days (food, beauty, pet food, sustainable essentials, coffee, wellness supplements).

At those economics, push notifications drive 20–30% more repeat orders than email, and the ₹3L–₹6L app build pays back in 4–8 months on repeat revenue alone. For high-AOV quarterly-purchase categories (apparel, gifting, home decor), skip the app and double down on the mobile-responsive web store.

Performance marketing — don't hand it to a separate agency

The worst structure in Indian D2C: one agency builds the store, a different agency runs ads, and neither talks to the other. You end up with tracking that doesn't match, ad creatives that don't land on optimised pages, and nobody accountable for ROAS.

Yes — Razorpay has a first-party Shopify payment gateway plugin supporting cards, UPI, NetBanking, EMI, and COD confirmation. Standard rates: 2% + ₹2 per transaction for domestic. International cards are 3–3.5%. Setup takes about 2 hours once your Razorpay KYC is approved. What's the cheapest way to accept UPI on Shopify?
